Over the past few years, the word we have used most often when talking about AI is "productivity." Documents are faster to write. Code is faster to write. Plans, research, images, videos, slides, and product prototypes are faster to produce.

That matters. The productivity gain is real.

But once AI truly enters the workflow, a deeper problem starts to appear: speed goes up, but user value does not necessarily go up with it; output increases, but judgment does not necessarily improve; tools become stronger, but collaboration does not automatically become more advanced.

Many teams are now experiencing a new kind of confusion. The problem is not that they cannot produce. It is that they do not know what is worth producing. It is not a lack of tools, but a lack of judgment standards. It is not a lack of output, but a lack of output that can become a long-term asset.

AI lets us run faster, but it does not automatically tell us where to run.

1. When Efficiency Explodes, Low-Value Output Can Scale Too

The easiest problem for AI to solve is execution speed.

In the past, one person might write one proposal in a day. Now they can write ten. Meeting notes that used to take half an hour can now be done in minutes. Competitive research that used to require reading many sources can now be turned into a structured summary quickly.

On the surface, this is productivity improvement.

The issue is that many organizations are not actually bottlenecked by slow execution. They are bottlenecked by unclear problems, unclear standards of judgment, shallow understanding of user needs, and departments that merely pass tasks along without changing the underlying system.

If those foundations do not change, AI-driven productivity can produce a strange result: yesterday, a team produced one useless proposal per day; today, it can produce ten. Yesterday, bad code took time to write; today, AI can create more technical debt faster. Yesterday, nobody read the weekly report; today, it is simply a more polished AI-generated weekly report.

Efficiency is not the same as value.

When the cost of generation approaches zero, the scarce thing shifts from production capacity to judgment.

The new core capability in the AI era is the ability to judge whether a problem is worth solving, whether a user is worth serving, and whether a direction is worth long-term investment.

2. Collaboration Is Harder to Rebuild Than Tooling

Many companies still introduce AI in a tool-first way.

They open Copilot for employees, deploy an enterprise knowledge base, connect a large model assistant, and ask people to use AI for daily reports, code, customer support, and summaries.

These steps have value, but they often just embed AI into old workflows.

The old approval chain remains. The old reporting format remains. The old departmental walls remain. The old meeting culture remains. The old KPIs remain. AI only makes the old process run faster; it does not make the system more reasonable.

The real difficulty is not whether to use AI. It is redefining the collaboration protocol:

Which meetings can disappear? Which documents no longer need to be written? Which information should be transparent by default? Which decisions can move earlier? Which tasks should AI handle, and which judgments must remain human responsibilities? Are team members sharing real context, or are they just sharing piles of documents that nobody has digested?

Organizational change in the AI era is not about adding one more tool. It is about rewriting how people collaborate.

If an organization still uses old processes, old evaluation methods, and old hierarchies to manage AI-era work, the result is likely to be local efficiency, not system-level improvement.

3. When AI Can Do Almost Anything, the Most Important Question Is: What Is Worth Doing?

In the past, capability limits naturally removed many options.

If you could not design, it was hard to build a visual product. If you could not edit video, it was hard to make short videos. If you could not write code, it was hard to build an app. If you could not analyze data, complex research was difficult.

AI has lowered these barriers dramatically.

Individuals and small teams suddenly find that they can build websites, tools, videos, courses, ebooks, social media accounts, automation workflows, data analysis projects, and product prototypes.

When choices increase, anxiety increases too.

The question is no longer "can we do this?" It becomes: which problem is worth solving? Which user is worth serving? Which direction is worth long-term investment? Which output is just AI noise? Which opportunity looks exciting but has no compounding effect? Which demand is technically possible but should not be built?

AI has not made strategy less important. It has made strategy more important.

When execution costs fall, the cost of choosing the wrong direction is amplified. You can move faster, more seriously, and more systematically on something that was never worth doing.

4. Which Problem Is Worth Solving?

A problem is not worth solving simply because it exists.

"Many people do not organize their photos well" is a problem, but it is not necessarily worth turning into a product. "Many people find daily reports annoying" is also a problem, but it may not carry enough willingness to pay.

Problems worth solving usually have several traits: they are frequent, painful, poorly served by existing alternatives, immediately valuable once solved, and likely to create repeated use.

More importantly, users should already be working around the problem.

If users are already manually editing, manually organizing, manually copying and pasting, manually comparing, or manually asking others for help, the problem is not abstract. It is already creating friction inside a real workflow.

The problems truly worth solving are often not the features users say they want. They are the friction points users repeatedly tolerate, route around, and complain about.

5. Which User Is Worth Serving?

The riskiest early audience for an AI product is a generic audience.

A generic audience looks large, but its needs are scattered, feedback is noisy, willingness to pay is weak, and product positioning easily becomes distorted.

It is usually better to serve users with strong pain, clear goals, budget or replacement cost, and potential to spread the product.

For example, when it comes to video processing, a casual user may just find it fun. But parenting creators, pet creators, short-video creators, app operators, and content teams have clearer production goals. They are not just trying things casually. They need to publish content, make assets, improve conversion, and save time.

Early users do not have to be numerous, but they must be specific.

A good user profile is not "everyone who shoots video." It is "people who need to extract highlight moments from large volumes of life videos every week and publish them on social platforms."

The more specific the user, the clearer the product judgment.

6. Which Direction Is Worth Long-Term Investment?

Long-term investment depends on compounding structure.

A direction is not worth pursuing simply because it has traffic today, people are discussing it today, or it looks popular today. It is worth pursuing if what you build today can still become an asset six months or one year later.

That asset might be data compounding: the more you do, the better you understand user preferences.

It might be product compounding: every feature strengthens the same core path instead of adding isolated functionality.

It might be distribution compounding: the content users create naturally brings more users.

It might be brand compounding: users gradually associate you with a specific scenario.

A simple way to judge whether a direction compounds is to ask: after doing this one hundred times, will I only have one hundred isolated outputs, or will I have a stronger system?

If the result is only isolated output, there is probably little compounding.

If the work builds methodology, asset libraries, user relationships, technical capability, brand recognition, or distribution channels, it may be worth sustained investment.

7. Which Output Is Just AI Noise?

AI noise often looks complete, but it does not change a decision or move any action forward.

It may be a long proposal with no priorities. It may be a well-structured article with no real insight. It may be a market analysis with no samples, no evidence, and no user quotes. It may be a set of product suggestions that sound reasonable but do not serve the core path at all.

Phrases like "improve user experience," "build an intelligent loop," "reduce cost and improve efficiency," and "empower content creation" are not always wrong. But if they do not point to concrete action, they are polished filler.

To judge whether an AI output is valuable, ask: does it add new facts? Does it reduce uncertainty? Does it clarify priorities? Does it expose risks? Does it make the next action clearer?

If the answer is no, it is AI-generated noise.

In the AI era, length is no longer scarce, and complete form is no longer scarce. What is scarce is information density, judgment quality, and action value.

8. Which Opportunity Looks Busy but Has No Compounding Effect?

Many opportunities look exciting.

Platforms promote them, everyone discusses them, short-term traffic is high, the barrier looks low, and other people seem to have already made money.

But excitement is not the same as worth.

Opportunities without compounding usually have several traits: they rely on platform arbitrage, are highly homogeneous, have weak user relationships, cannot accumulate data, produce unpredictable revenue, and create experience that is hard to transfer.

For example, chasing a short-term AI trend may produce a few viral posts. But if users leave after viewing, do not follow, do not buy again, and do not form a relationship, it is more like a traffic event than a long-term asset.

By contrast, if you keep building role libraries, template libraries, evaluation standards, user cases, distribution channels, and monetization paths around a clear scenario, the direction may compound even if early growth is slower.

There will be more and more opportunities in the AI era, but fewer of them will be worth real investment.

Because more people can build, copying is faster, and sameness arrives earlier. The important question is whether you can turn one opportunity into a system.

9. Which Demand Is Possible but Should Not Be Built?

AI makes many demands technically feasible, but product teams should not build something just because they can.

Demands that should not be built usually fall into several categories.

The first category is demand that pulls the product away from its core scenario. It may look useful, but it dilutes positioning.

The second category is demand whose maintenance cost is much higher than its benefit. AI demos are often easy, but after launch you must handle failure rates, latency, cost, privacy, moderation, edge cases, user complaints, and model changes.

The third category is demand that cannot create differentiation. If you build a generic AI copywriting tool that is not deeply tied to your core scenario, why would users not use a general-purpose tool instead?

The fourth category is demand that makes the user path more complex. More features do not always mean more value. Sometimes they only make the product harder for new users to understand.

The fifth category is high-risk demand, especially around faces, children's images, privacy, misleading generation, and likeness usage. Even when technically possible, these areas require caution.

Good product ability is not only the ability to build requested features. It also includes the restraint to reject demands that would make the product lose focus.

10. Notes, Memory, and Brain Friction in the AI Era

Before AI, note systems were often understood as information storage systems.

We saved articles, excerpted ideas, organized knowledge bases, and built second brains, hoping to retrieve and reuse that material later.

AI changes this.

The cost of summarizing, classifying, retrieving, rewriting, and archiving is falling. Information storage itself is no longer scarce. The real question becomes: why am I saving this? How does it relate to what I am doing? Will it change my judgment? Can it enter my action system? Is this knowledge, or just collecting?

In the AI era, notes should not only be a second brain. They should become a judgment enhancement system.

"Brain friction" can be understood as the cognitive cost people must pay when thinking, filtering, organizing, abstracting, and deciding.

AI can reduce part of that friction, such as summarization, retrieval, classification, and first drafts.

But some friction cannot be fully removed, and should not be fully removed.

Truly understanding a problem, forming your own position, choosing between options, and carrying the uncertainty of long-term investment still require human effort.

If all friction is handed to AI, people may become better at generation while becoming worse at judgment.

AI's biggest impact may not be that humans do less work. It may be that it forces us to redefine what work is valuable.

Which problem is worth solving?

Which direction is worth long-term investment?

Which output is just noise?

Which opportunity has no compounding effect?

Which demand is possible but should not be built?

When speed is no longer scarce, judgment becomes the new productivity.

AI is not merely a productivity tool. It is a mirror. It reflects long-standing problems in individuals and organizations: unclear goals, inefficient collaboration, vague judgment, strategic wavering, and excessive output.

The people and teams that compound in the AI era will not necessarily be the best at generating. They will be the best at judging what is worth repeating, what should be stopped, and what can become a long-term asset.

AI gives us stronger execution.

But the stronger execution becomes, the more judgment is needed to constrain direction.

Otherwise, we are simply producing noise faster.
